Client Context 

A large UK retail organisation employing a diverse workforce across corporate, distribution, and frontline retail environments sought independent assurance that its commitment to inclusion was reflected consistently across the organisation. 

Senior leaders were proud of their values-driven culture. They recognised the importance of ensuring that employee experience, organisational processes, and leadership practice aligned with those ambitions during a period of significant organisational change. 

The Challenge 

While the organisation believed itself to be inclusive, leadership wanted an evidence-informed understanding of how inclusion was experienced in practice across different parts of the business. 

Following a period of disruption affecting workforce deployment and employee experience, leaders recognised the need for independent insight to understand: 

• How policies and processes operate in reality 
• Whether employees experienced fairness consistently 
• Where structural barriers might exist 
• How inclusion could be strengthened at the leadership level 

The organisation sought an external partner able to provide both constructive challenge and practical guidance within a commercial environment. 

Our Approach 

Blueprint for All conducted a comprehensive organisational audit through a Justice, Equity, Diversity and Inclusion lens, applying an organisational psychology-informed diagnostic framework. 

The engagement included: 

• Review of organisational policies, procedures, and governance structures 
• Confidential interviews with senior leaders, distribution teams, and frontline retail staff 
• Workforce engagement across multiple organisational locations 
• Analysis of decision-making and people management practices 

The audit was designed to understand how inclusion functioned in everyday organisational practice, not only how it was intended to operate. 

Findings were shared through leadership briefings and organisation-wide communication sessions, followed by targeted development work with the senior leadership team. 

What Changed 

The audit enabled leadership to view the organisation through the lived experiences of its employees and provided a clear foundation for action. 

Outcomes included: 

• Greater clarity around accountability for inclusion at the leadership level 
• Identification of opportunities to strengthen recruitment and people management processes 
• Alignment between organisational values and operational practice 
• Increased leadership awareness of bias and decision-making dynamics 

Senior leaders developed a shared understanding of their role in embedding inclusion into everyday organisational leadership.

Rather than introducing isolated initiatives, the organisation focused on sustainable structural improvements aligned with existing strategic change work. The audit provided confidence that future actions were grounded in evidence and employee insight, supporting the organisation’s ambition to be an employer of choice within the retail sector.
